# Keep one project file so AI drafts change orders, RFIs, and daily reports from your specs.

You ask AI to draft a change order. It gives you a generic template full of blank fields.

It does not know the project specs. It does not know which subcontractor the change affects. It does not know the permit requirements, the material costs, or the effect on the schedule.

So you fill in everything by hand. You check the original bid, look up the sub's contact details, and calculate the cost impact yourself.

The fault is not in how you use AI. The assistant has no record of the job.

## What a construction project needs from AI

Construction work is dense with detail. Every project has specs, drawings, material lists, sub schedules, permit requirements, safety rules, and change orders.

When you ask for help with project documents, the answer must come from your project, not from a generic template. The assistant needs to know:

- the specifications and scope of work;
- the subcontractors: who does what, contacts, rates, and schedules;
- materials: suppliers, lead times, and prices;
- permits: requirements, inspection schedule, and checklists;
- safety rules for this site and this kind of work;
- the history of change orders and their costs.

Today, each document request starts with pasted specs, a scope explanation, and a list of who is involved. The answer is generic, and you edit most of it. Close the chat, and the context is gone. The next change order starts from scratch.

## One file for the project

The record is a file, not new project management software. Create a folder for the project and a `CLAUDE.md` file at its root. Claude Code reads that file when you start it in the folder, so you do not paste project details or re-explain the scope.

The file points to detail files for rates, specs, and contacts. It stays short enough to keep current, and each fact has one home.

## Six jobs the file supports

Change orders. The owner wants to add a feature. Claude reads the scope, the affected subs, the material costs and lead times, and the permit notes. It drafts the change order with a cost breakdown and the schedule effect. You check the numbers against the bid and the rates, and then send it to the owner for signature.

Daily reports. Claude reads the schedule and the sub list, then drafts the day's report from what was planned and who was on site. You add the actual work, the issues, and the delays from your field notes, and file it.

RFI responses. A sub submits a request for information. Claude reads the specs, the drawings index, and past decisions on similar questions, and drafts a reply. If the answer changes the design, the RFI goes to the architect or engineer of record, not out from your office. Record each answered RFI as a decision, so the next similar question finds it. Sub coordination. You plan next week. Claude reads which subs are involved, their availability, the dependencies between trades, and the material delivery dates. It proposes a sequence. You confirm with each sub.

Permit and inspection prep. An inspection is due. Claude reads the active permits, what the inspector will check, and notes from past inspections, and drafts a prep checklist. You walk the site and verify each item.

Safety briefings. Before a high-risk task, Claude reads the site safety rules, the required PPE, and the emergency steps, and drafts the briefing. You review it with the crew before work starts. The briefing supports your site safety plan and your competent person. It does not replace either one.

## Test the file with a missed dependency

Before you trust the drafts, test the file with a case you already know the answer to. Pick a past change that affected two trades, such as the added north-wall windows. Ask for the change order as if it were new, with no extra explanation.

A good draft names both affected subs and the window lead time. It states the effect on dry-in, cites the rates file for each cost line, and stops for owner signature. A weak draft misses the second trade or invents a rate. When that happens, the gap is in the file: a missing dependency, a rate kept outside `rates.md`, or a lead time with no order date.

Fix the file and run the same request again. Repeat the test when the schedule changes in a big way, such as a delayed slab pour. A test that passed in September can fail in November if the file did not keep up with the job.

## What goes in the file

The file does not need every drawing detail on day one. Start with what matters most:

1. project overview: address, scope, timeline, milestones, and owner contact;
2. specifications: major scope items, specified materials, quality standards, and code requirements;
3. subcontractor directory: trade, company, contact, rates, schedule, and scope;
4. materials: key items, suppliers, lead times, costs, and delivery dates;
5. permits: required permits, status, inspection schedule, and checklists;
6. safety: site hazards, PPE, emergency contacts, and incident steps;
7. change orders: history, cost effects, owner approvals, and schedule changes.

Add to it through the job. Each time you explain something the assistant should have known, put it in the file. When a draft uses a wrong fact, fix the file, so the next draft starts from the right one.

## Compare it with your platform's AI features

Many project management platforms now include AI features. Test what yours can read before you rely on it. Ask it to draft a change order that accounts for a sub's schedule and a material lead time. Ask for an RFI reply that cites a spec section and an earlier decision. If it cannot see those records, it fills forms but cannot reason across your job.

## Keep approvals with the people who own them

The assistant drafts. People approve. A change order goes to the owner for signature before work starts. A design question goes to the design team. A schedule change goes to each affected sub.

Claude Code needs a paid Claude plan or an Anthropic API account. The files stay on your computer, but Claude Code sends the text it reads to Anthropic's servers during a session. Retention and training terms depend on your plan. Check your contracts for confidentiality terms before you add owner or design documents.

## Who this fits

The setup fits project managers with several jobs, general contractors who coordinate subs, superintendents on site, and estimators who prepare bids. You do not need technical skills or software training. You need to know the project well enough to write it down. If you have written a change order, you can build this file. On a job with many subs, start with the three trades that generate the most changes. Add the others as they come on site, and give each one a line in the subcontractor directory on its first day.
