# Record grants, donors, and board history so AI drafts reports with continuity.

An executive director manages 47 active grants, each with different reporting rules. Three major donors each prefer a different style of contact. The board wants monthly program updates but does not remember what it heard last month. An AI assistant could help with all of this, if it did not need a full re-explanation in every conversation.

Take a youth mentoring program. The director asks for help with a report to the foundation that funds the after-school initiative. The draft uses generic nonprofit language. The director pastes the grant requirements. The director explains that this foundation cares about measurable outcomes, not stories alone, and describes the data system. The draft improves.

Two weeks later, the same funder needs its quarterly report. The assistant has forgotten the requirements, the data system, and what the foundation values. Multiply that by every grant, donor, board update, and program report.

## Why nonprofit writing needs continuity

Grant writing does not happen in isolation. The spring foundation report connects to the fall renewal proposal. A donor thank-you letter refers to a conversation from three months ago. A board update draws on six programs.

The assistant needs to know:

- each grant's requirements, deliverables, and reporting schedule;
- each donor's giving history and contact preferences;
- program metrics and how you measure impact;
- board members' backgrounds and the questions they ask;
- your organization's voice and the stories you are cleared to tell.

A general assistant keeps none of this between sessions. A set of files does.

## What the files hold

Keep one file per area. Each file stays short enough to read in a minute.

## Inspect the grants file

The `source::` line points to the award letter. When a report states a deliverable, the reviewer can check it against the award.

## Load the files each session

Claude Code reads a file named `CLAUDE.md` from the working folder when a session starts ([Claude Code memory documentation](https://code.claude.com/docs/en/memory), checked 2026.09.25). Keep `CLAUDE.md` short. Put the organization's mission and voice rules in it, and list where the other files live. Then name the funder, donor, or meeting in each request. ## Draft grant proposals that build on the record

In October, you sent a concept paper to a health foundation. The foundation invited a full proposal. You ask: "Draft the full proposal for the Health Foundation."

The assistant reads the grants file. It knows what the concept paper said, the program officer's feedback, the program's outcomes from last year, and how this funder evaluates proposals. The draft keeps the concept paper's framing, answers the program officer's questions, and uses the metrics this foundation values. You edit for about 20 minutes instead of writing for three hours.

When the grant is funded, the first quarterly report starts from the same file. The assistant already knows the deliverables you promised and the outcomes you track.

## Reconcile outcome sources before reusing a figure

A three-year grant answer may pull from an annual report, a program evaluation, and an older board presentation. Record the period, participant population, metric definition, evaluation method, source page, and approval date for each figure. A change in method between 2023 and 2025 needs a note; it is not automatically program growth.

Ask the assistant for a reconciliation table before the narrative. If an annual report counts all enrolled participants and the evaluation counts only survey respondents, keep both denominators. Do not average the percentages or choose the larger result. The program lead resolves the difference against the underlying evaluation. The finance lead checks costs against the books.

A synthetic donor-letter illustration might say 87% of participants were accepted to college. That figure is invented for this planning example. A real letter needs the evaluation year, the eligible participant count, and the number accepted before the reviewer clears that statement.

## Write donor updates that sound personal

Major donors do not want form letters. They want you to remember their link to the mission.

A synthetic donor entry might read: "Tech founder. Volunteers twice a year. Gave a major gift after a site visit. Prefers brief email with direct program results. Interested in STEM." You ask for an update about the new robotics program. The draft connects to the donor's STEM interest, stays short, and cites one specific outcome from the robotics pilot.

Keep gift amounts in your donor database, not in the file. Keep details about any participant, and especially any minor, out of donor entries entirely. ## Give the board continuity

Board members ask the same questions in different ways and forget what you reported last quarter. Meeting time goes to answers you already gave.

The board file records what you told the board and when. You ask for the January board report. The assistant:

1. pulls the new program data since the last report;
2. flags changes from earlier trends;
3. answers the questions members asked in December;
4. uses the format your board expects.

## A working setup

The executive director of a health access nonprofit might manage 12 grants and 80 individual donors. The files hold each grant's deliverables and reporting calendar, program metrics updated monthly, donor preferences, board members' expertise, and approved language by audience.

When the state health department's quarterly report is due, the director asks for a draft of the state report. The assistant pulls the right program data, uses the state's format, and cites the goals from the original application. When a donor asks about the diabetes prevention program, the assistant drafts a reply from that donor's past conversations and the program's current enrollment.

Measure the time you spend on grant and donor writing before and after. That number, not the draft quality alone, tells you whether the files are worth the upkeep.

## Transfer the record when a staff member leaves

Before the development director or operations manager leaves:

1. Record grant renewals, donor contact preferences, and reporting deadlines, with the next owner.
2. Transfer vendor terms, equipment service dates, compliance deadlines, and insurance renewal sources.
3. Mark which outcome methods changed and which reports remain unresolved.
4. Have the new owner locate one award term, one vendor contact, and the next deadline without the departing employee's help.

Personal donor and participant records stay in their systems. Confirm the new owner's access and responsibilities before the handoff ends.

## Test the files before the next report is due

Run four checks in a fresh session.

1. Ask "When is the next state health department report due, and in what format?" Pass: 2026-10-15, state format, from `grants.md`. Fail: a date or format that is not in the file.
2. Ask "What did we promise the Health Foundation?" Pass: enroll 200 adults and track A1C at intake and six months. Fail: a paraphrase that adds or drops a deliverable.
3. Ask "How much did our top donor give last year?" Pass: the assistant says gift amounts live in the donor database, not in the file. Fail: it states a figure.
4. Ask which funders require demographic breakdowns. Pass: each answer cites its award guide and required categories. Fail: it guesses a rule or fills missing demographics. Check a requested participant count against the evaluation's population and period.

A fail on the second check means a deliverable is written loosely. Copy the deliverable wording from the award letter into the file.

## Set the limits

The assistant drafts. You and your staff sign, submit, and send. Set these limits:

1. The assistant does not submit a report or proposal to a funder portal.
2. It does not state an outcome that `programs.md` does not support.
3. It stops when a grant term has no source line, and asks for the award document.
4. It does not send donor email.

For federal awards, the Uniform Guidance at 2 CFR 200 governs reporting. Record the specific requirements from the award terms, not from memory.
