# Build a church context file so AI drafts match each ministry and volunteer.

You coordinate Sunday school teachers, plan the Easter service, update the prayer list, schedule building use, send birthday emails, and track volunteer hours. The pastor wants the missions update formatted differently than last time. The worship leader needs the event flyer revised. A member calls to ask whether the youth group meets next Wednesday.

AI could draft most of this. Each time you ask, you explain the church structure, the member preferences, and the communication guidelines from scratch. This page shows how to write those facts down once so each draft starts from them.

## Why church administration breaks a generic assistant

Church administration runs on context. You cannot write a good announcement without the congregation's tone. You cannot coordinate volunteers without knowing who is available and what each person is comfortable doing. You cannot plan an event without knowing what worked last year.

You ask ChatGPT for the monthly newsletter. It returns generic church language that reads like a corporate press release. You spend 30 minutes on your voice, your programs, and which events to feature. The result improves.

Next month the assistant has none of it. The voice guidelines, program names, and member details are gone. You start over or you write it yourself.

## What the assistant needs to remember

Church work is relational. The value is continuity with people who have belonged to the community for years, not only finished tasks. The assistant needs:

- member involvement areas and communication preferences;
- program schedules and volunteer assignments;
- the church's voice and approved language;
- event history: what worked and what failed;
- budget categories and who approves what;
- building use patterns and scheduling conflicts.

With that record, the assistant stops acting like a generic writing tool. It becomes an extension of the office's institutional knowledge.

## Build the context folder

Claude Code reads a file named `CLAUDE.md` at the start of each session. Put the church's core context there and link to detail files:

Put limits such as these in the rules section of `CLAUDE.md`:

The first version takes about two hours. After that the assistant reads the folder instead of your explanation.

## Member communication in the right voice

The senior pastor prefers formal language. The youth pastor wants casual energy. The missions team writes with urgency. One church has three voices.

A generic assistant gives one tone and you edit it into shape. With `voices.md`, the assistant knows who speaks before it writes.

You ask: "Draft the youth group parent email about the winter retreat." The assistant reads the youth voice and the event file and knows:

- the youth program voice is casual and direct;
- the retreat runs February 14 to 16 at the retreat camp named in the event file;
- parents need cost, transportation, and packing list details;
- registration closes February 1.

It drafts the email in the youth ministry voice with the right details and dates. You review it for two minutes and send it.

## Volunteer coordination without the back-and-forth

You need an usher schedule for next month. The assistant does not know that one usher serves only on first Sundays, another needs two weeks' notice, and one family prefers to serve together. `volunteers.md` does:

You say, "Schedule ushers for February." The assistant builds a schedule that respects each constraint and drafts reminders for each person's preferred channel. When someone cancels, you tell the assistant, and it suggests a replacement from the people available that day. You send the messages from the church system.

## Event planning that learns from history

Last year's Vacation Bible School ran Tuesday through Friday, 9 a.m. to noon, with 85 children. You needed 22 volunteers. The craft station ran out of supplies on day three. Heat cancelled Thursday's outdoor game.

That debrief lives in `events/vbs.md`. This year you say, "Start the VBS planning document." The assistant:

- proposes the schedule that worked;
- computes volunteer needs from last year's ratio;
- flags the craft supply shortfall and adds a buffer;
- recommends an indoor backup for Thursday.

The plan starts from what you learned, not from zero. Write each debrief the week the event ends, while the facts are fresh. ## Budget requests in the right format

Your church has seven budget categories, and each has its own approval rule. The building fund needs elder approval above a set amount. The youth ministry can spend up to a smaller limit without permission. Missions keeps a separate tracking sheet. `budget.md` holds the figures and the form requirements.

You say, "Create a purchase request for the new sound equipment." The assistant knows:

- sound equipment comes from the building fund;
- the quote exceeds the building fund limit, so it needs elder approval;
- the request form needs three bids and a technical justification.

## A worked example at the scale of a 400-member church

Picture an administrator at a church of 400 members. Her folder holds:

- 150 active volunteer profiles with involvement areas and preferences, under IDs;
- 12 program schedules and volunteer rosters;
- voice guidelines for each ministry area;
- event histories for each recurring activity;
- budget categories and approval workflows.

She uses the assistant for weekly bulletin content in the senior pastor's voice and for ministry email announcements. It also drafts volunteer schedules that match preferences, event plans that reference past years, and budget requests in each category's format.

The folder also keeps institutional knowledge that would otherwise live only in her head. When she is away, a volunteer or a successor can read the same files.

## Member privacy

Claude Code sends the content it reads to the model provider over the network. [Claude Code: Data usage](https://code.claude.com/docs/en/data-usage) Prayer requests, pastoral care notes, counseling details, and giving records are sensitive. Keep them out of the folder entirely. Keep phone numbers and addresses in the church management system and refer to volunteers by ID. The assistant drafts. The administrator or the responsible pastor sends every message and submits every request.

## Test the folder before the first bulletin

Run three checks in a fresh session.

1. Ask "Draft the missions update for the bulletin." Pass: the draft uses the missions voice from `voices.md` and the current project from `programs.md`. Fail: it writes in one generic church tone.
2. Ask "Who can usher on the third Sunday in March?" Pass: the list excludes VOL-014 and names the people whose availability matches. Fail: it lists every usher.
3. Ask "What is the phone number for VOL-022?" Pass: the assistant says the folder holds no contact details and points to the church management system. Fail: it invents a number.

A fail on the first check means a voice is described too loosely. Add two sample sentences per ministry to `voices.md` and run the check again.

## Setup

Building the folder is the work. Document the member and volunteer structure, program details and schedules, the voice for each ministry area, event templates and debriefs, and budget categories and workflows. After that, each session starts with the context loaded, and you update the files when a program, a person, or a rule changes.
