# Keep a company context file so AI help starts from your real strategy.

Your strategic context lives in board decks, investor updates, planning documents, and your own memory. When you ask AI to draft material or think through a decision, you spend ten minutes explaining the org structure, the priorities, and the constraints.

The next day you do it again. You run a company with an assistant that has no institutional knowledge.

A company context file changes that. The assistant reads it when a session starts. The org chart, board priorities, strategic initiatives, and key relationships are there before your first question.

## Why a CEO needs a persistent record

CEO decisions span quarters: fundraising, strategic planning, board governance, acquisition work. None of it fits in one conversation.

You draft board material with AI help. Two weeks later you need investor update slides. The assistant has no record of the board discussion, so you explain the financials, priorities, and risks again.

You outline an org change with AI. A month later you hire executives. The assistant does not know the current structure or the open headcount. You start over.

The model is not the limit. The interface has no record of your company to read. With a context file, the assistant knows:

- the org structure and who reports to whom;
- each board member's background and focus;
- strategic priorities, ranked by impact and timeline;
- financial metrics, growth targets, and budget limits;
- partnerships, investor relationships, and the deal pipeline.

Each session builds on the last because the record carries forward, not the chat.

## What goes into the file

Keep one Markdown file for the company and a few linked files for detail. The file lives in a folder you control, such as an Obsidian vault. Claude Code reads a file named `CLAUDE.md` when a session starts, so use that name for the top file.

The org structure section lists the leadership team, reporting lines, and open roles. When you discuss hiring or a reorganization, the assistant starts from the current state.

The board section lists members, expertise, governance structure, and meeting schedule. When you prepare material, the assistant shapes it for each member's focus.

The priorities section lists company goals, initiative status, and resource allocation. When a new opportunity appears, the assistant checks it against the written strategy.

The financial section holds the revenue run rate, burn rate, cash position, and fundraising status. Each figure carries the date and the source report. The assistant can model a scenario from your numbers instead of assumptions.

The relationship map lists investors, advisors, partners, and key customers, with the last interaction and current status.

The freshness rule matters. A stale burn figure in an investor draft does more harm than no figure.

## A week with the file

Monday: the board meets in two weeks. You ask for a slide outline. The assistant structures it around your written priorities, pulls the dated metrics, and flags the risks you logged. No context dump.

Tuesday: an investor asks about hiring plans. You work through the answer with the assistant. It knows current headcount, open roles, and budget limits. The answer matches the written strategy.

Wednesday: a partnership opportunity appears. The assistant checks fit against your priorities and current partnerships, and names possible conflicts.

Thursday: an all-hands meeting is on the calendar. You draft talking points. The assistant uses company metrics, recent wins, and team structure from the file.

Friday: you plan next year. The assistant reads this year's goals, checks progress on current initiatives, and helps you decide what to continue and what to change.

## Setup

1. Install Claude Code. It needs a paid Claude plan or an API account; the free plan does not include it ([Claude Code: Advanced setup](https://code.claude.com/docs/en/setup), checked 2026.09.25).
2. Create a company folder and a `CLAUDE.md` file.
3. Add the five sections. Date every metric and name its source.
4. Link the detail files: board actions, decisions, relationship notes.
5. Start a session and ask the assistant to state the top three priorities and their owners.

Plan about 30 minutes for the structure. Then fill in the content. The file evolves with the company. Hire someone, update the org section. Close a round, add the investors. Launch an initiative, write the strategy and the owner.

The assistant sees each change at the next session. There is no retraining and no template to maintain. You edit text and the assistant reads it.

Test the file before the next board cycle. In a fresh session, ask "What is our current burn, and how old is that figure?" Pass: the assistant quotes the metrics block, names the source slide, and states the date. Fail: it gives a figure with no date, or a figure that is not in the file. Then ask "What does BOARD-2 want to see?" Pass: it answers from the board section. Fail: it describes a generic board member.

## What the file replaces

You stop keeping context in five places. Board decks go stale. Documents duplicate each other. Strategic discussion disappears in chat threads.

The context file becomes one operating record. You maintain it. The assistant reads it. Other tools can import it.

The first question in a session changes. It is no longer "What is your org structure?" It is the strategic question itself. When you work through a decision with the assistant, you write the result into the record in the same sitting.

## Six uses

Board preparation draws on member profiles, past meeting notes, and open action items. The assistant knows what each member cares about and what you committed to last time.

Fundraising draws on the investor pipeline, pitch feedback, and term sheet notes. The assistant helps refine the message from what landed before and what concerns keep coming back.

Strategic planning draws on current initiatives, results, and resource allocation. The assistant models the effect of a new direction on existing priorities with your real limits.

Executive hiring draws on role definitions, pipeline notes, and interview feedback. The assistant writes a role specification that fits the gap, not a generic startup job post.

Crisis response draws on past incidents, communication templates, and stakeholder lists. The assistant drafts a response that matches your written values and voice.

Acquisition work draws on target criteria and past evaluations. The assistant checks fit against written goals and against what worked or failed before.

## Confidentiality and approval

Claude Code runs on your computer, but it sends the content it reads to the model provider over the network. [Claude Code: Data usage](https://code.claude.com/docs/en/data-usage) Board material, acquisition targets, compensation, and personnel matters are sensitive. If your company is public, material nonpublic information needs your counsel's rules before it enters any AI tool.

Keep the most restricted items out of the shared file. Name them by reference: "see the acquisition file held by the CFO." Set a retention rule for the folder; the [AI memory retention and deletion policy](/articles/ai-memory-retention-and-deletion-policy) gives a template.

The assistant drafts. You and the named owners approve anything that goes to the board, investors, staff, or the press.
