# Measure the briefing and rework cost of using AI in your business.

Your business has dozens of moving parts: vendors, clients, processes, prices, employee rules, service packages. That knowledge lives in your head, your documents, and scattered notes. Then you open ChatGPT to draft an email, and you describe the business from scratch. Every time.

AI was supposed to add capacity: more work without more hires. For many owners it added a second job instead. They spend more time briefing the assistant than using its output.

This page shows how to measure briefing and draft-review cost before and after a context-file pilot. Keep the task mix comparable so a quieter week does not look like a better system.

## Why a chat assistant fails a business owner

Most chat tools grew up around single tasks. Ask a question, get an answer, move on. They were not built for a working relationship in which context accumulates.

Your business is not a single task. A proposal needs your pricing model, your value proposition, your position against competitors, and the objections this type of client usually raises. Without that context the draft is generic. The minutes you saved on the draft go into the rewrite.

ChatGPT memory can save some facts and refer to some past chats. It decides what to recall, and you cannot review the whole record as one document. It does not hold your operating context in a form you maintain.

## Measure the cost before you build

Count the minutes you spend explaining your business to AI before you ask the real question. Do it for one week.

Keep one line per request: task, background minutes, draft-review minutes, and rejected factual claims. Count a rejected fact when a reviewer removes or corrects an unsupported price, date, policy, or scope statement. Record why it failed. For example, five minutes of background on each of six requests a day comes to 30 minutes a day. That is two and a half hours in a five-day week.

Five minutes of setup before a 30-second question is a tax on every request. If you ask AI dozens of times a week, you pay it dozens of times.

Time is the visible cost. Quality is the hidden one.

When you are tired of typing the same background, you summarize. You skip details. You assume the assistant will work it out. It does not. It fills gaps with generic assumptions that do not match your business. You then accept a weak draft or spend time on repairs.

Write the weekly total down. Repeat the diary after the pilot, using the same task mix. This before/after table is synthetic, not a promised result:

Here briefing plus review falls from 270 to 125 minutes, a 145-minute difference. Count setup and weekly upkeep separately. Divide by 30 requests to compare per-request cost. A shorter briefing that creates more review work is not a saving.

## Three properties the record needs

The goal is an assistant that works like a senior employee with three years in the business. That employee knows the culture and the clients by name, and drafts routine work that needs only a light review. That is a design choice, not a wish. An [AI assistant that remembers your business](/articles/ai-assistant-that-remembers-my-business) needs three properties:

1. Persistent storage. The context lives in files, not in a chat window that closes.
2. Automatic loading. The context reaches every session without a paste.
3. Structured organization. The context is split by topic so the assistant reads what the task needs, not everything at once.

A default chat window provides none of the three in a form you control. That is why each session feels like the first day of a new hire.

## Define the pilot record

Claude Code reads a file named `CLAUDE.md` when a session starts. [Claude Code: Memory](https://code.claude.com/docs/en/memory) Fill it with the core of the business and every session starts from that base.

One file has limits. Client details, project history, and procedures do not fit in a short startup file. Keep them in a folder of Markdown files, such as an Obsidian vault, and point to them from `CLAUDE.md`:

A starting `CLAUDE.md` can be this short:

## What changes when the record exists

Requests shift from explaining to asking.

Before, a request reads like this: "I run a marketing agency that specializes in B2B SaaS companies. Our main service is content strategy. We charge a monthly retainer that depends on scope. This client is early-stage and budget-conscious. Can you draft an email..."

After, it reads like this: "Draft an email for [client] about expanding their engagement."

The assistant already has the agency, the services, the pricing rules, and the client's history. The draft sounds like your team wrote it because it has the context your team would have.

## Test one SOP and vendor request

Use a synthetic office-supply request: "Draft a reorder checklist for next week's delivery." The approved `sops/reorder.md`, version 2026.09.25, says the office manager checks quantities before ordering. `vendors/office.md`, dated 2026.09.28, says Monday orders before 2 p.m. arrive Tuesday and names the current minimum order.

In a fresh session, ask for the checklist with source lines. Pass: it cites both versions, preserves the manager's quantity check, and marks a missing minimum as unknown. Fail: it invents a minimum, borrows another vendor's cutoff, or says an order was placed. Change the delivery day, restart, and confirm the amended source controls.

Time the briefing and review. Count each rejected fact. Keep the same request in both diary weeks so the comparison measures the record, rather than a different task.

## Four jobs to move first

Client communication comes first for most owners. The assistant knows each client's history, preferences, and current status. An email, a proposal, or a status update becomes a short request instead of a project.

Procedures come second. When your SOPs sit in `sops/`, the assistant can answer an employee's question from the written procedure. It can also prepare a new hire's first-week guide and point to the relevant step when something goes wrong.

Content comes third. Brand voice, audience, content pillars, and past performance notes load with the task. The copy sounds like your company, not like a default chatbot.

Decision support comes fourth. Historical notes, industry context, and business constraints sit in the files. A strategic question gets an answer grounded in your situation, which you still judge.

## The setup investment

An operating context folder is not plug-and-play. You document the business in a structured format, organize it for retrieval, and connect the pieces. Time your own setup instead of assuming a standard number of hours.

Test the folder before you measure. Start a fresh session and ask three questions: "What do we sell?", "What do we charge for [package]?", and "Draft a follow-up to [client]." Pass: the answers come from `offers.md`, `voice.md`, and the client file, and the assistant says so. Fail: it answers from general knowledge or asks you to explain the business. A fail means the session started outside the folder, or `CLAUDE.md` does not point to the file that holds the answer.

Measure the result. After two weeks with the folder, repeat the one-week count of re-explaining minutes. Also total review minutes and rejected facts. Compare request count and task mix before comparing the weeks. If the numbers do not move, the folder is missing the facts you still type by hand. Add them.

## What happens without the record

You can keep using AI the way most owners do. Open a chat, explain the situation, get output, close the window, lose everything, and repeat tomorrow. It works, barely. The assistant produces something, you edit heavily, the time saved is small, and the friction stays.

## Limits and approval

The assistant drafts. You approve anything that leaves the business: a price, a promise, a contract term, a message to a client.

Claude Code sends the content it reads to the model provider over the network. [Claude Code: Data usage](https://code.claude.com/docs/en/data-usage) Keep passwords, payment details, and employee personal records out of the folder. Point to the system that holds them.
