# AI-first vs AI-native vs AI-enabled: what changes?

Use these working definitions when deciding how AI should fit your business. AI-enabled means people use AI within the current process. AI-first means the team considers AI early when designing work. AI-native means recurring work runs through defined functions built around maintained business records and human checks.

These definitions describe operating choices in this guide. They are not formal grades, certification levels, or a required sequence. Choose the structure by looking at the job, the people responsible, and the evidence needed to accept its output.

A team can use all three approaches. An occasional draft may need a tool. A recurring reporting function may need a different design. The useful comparison follows a single task through each structure.

## Follow the same request through three designs

Imagine a fictional maintenance company receiving a customer question about an unfinished job. The customer wants the current status and the next agreed step. An employee must find the job record, understand the question, and prepare a response.

Keep that task constant throughout the comparison. Changing the example would hide the operating differences. Also keep the same approval rule: a responsible employee checks the response before it reaches the customer.

For each design, ask who assembles the facts, where the instructions live, and how a correction survives. Then ask what another employee would need to repeat the work. Those questions reveal the practical differences.

The underlying [job, sources, and stopping-point guide](/articles/give-every-agent-a-job-sources-and-stopping-point) explains how to bound a task. This comparison concerns where that task sits in the business.

## AI-enabled: improve a step inside the existing process

In the AI-enabled design, an employee opens the customer record, collects the relevant facts, and asks AI to help draft the response. The employee carries the job from start to finish.

This is a reasonable design to consider when requests are occasional or varied. Write down what information may be used. Keep the normal review and delivery responsibility with the employee who handles the request.

Make the boundary explicit. AI assistance with wording should not silently become authority to set a completion date. The employee should verify each fact against the current record before sending the response.

You can improve this design without changing the whole operating process. Maintain a short response brief, approved examples, and a list of commitments that require separate approval. Test whether those materials help the next employee prepare the same kind of response.

## AI-first: reconsider the process before selecting the tool

In the AI-first design, the owner asks how the request should move through the company if AI assistance is available from the start. That question comes before choosing another subscription.

Study the current path. Perhaps two employees collect the same job status. Perhaps the customer asks because the promised update never arrived. Consider removing duplicate steps or changing the reporting process before adding automated drafting.

Sort each recurring task into eliminate, automate, augment, or outsource. Treat the sorting as a design exercise. An AI-first approach should still permit a decision to use a fixed rule or keep a step manual.

For this example, you might propose one intake form, a clear job-status owner, and a reusable draft brief. The resulting workflow can remain mostly employee-driven. Considering AI early does not establish that a complete AI function has been built.

## AI-native: define a repeatable function around the record

In the AI-native design used here, the business defines a customer-update function. It specifies approved inputs, draft format, review responsibility, stopping conditions, and the receipt each run must produce.

The function reads current job status from the named source. It prepares an update and highlights missing facts. It stops before delivery so the authorized employee can check the customer, claims, and commitments.

The business maintains the instructions and approved corrections outside one employee's conversation. A runbook explains how to direct the function, inspect its output, and complete the job manually when necessary.

That is the structure described by the [Scale With Search AI systems method](/ai-systems). A person sets direction, the system prepares the middle, and a person checks the result. The 10/80/10 shorthand describes those stages, not a measured labor saving.

## Compare the operating responsibilities

Use this table as a design prompt for the fictional request. The entries describe the proposed arrangements, not universal product capabilities.

| Design question | AI-enabled | AI-first | AI-native |
|---|---|---|---|
| Starting decision | Help an employee complete a step | Reconsider the process with AI available | Define a repeatable business function |
| Facts for this example | Employee gathers approved facts | Team chooses the source path | Function reads named, permitted sources |
| Reusable instructions | Employee uses an approved brief | Team redesigns the task instructions | Business maintains a function runbook |
| Human responsibility | Employee owns the job | Named process owner approves the design | Source owner and reviewer have explicit duties |
| Evidence to retain | Checked draft and source | Before-and-after process and test | Output, checks, cost, and run receipt |

A label should help you explain an operating choice. If the label obscures who checks the result, return to the task description and rewrite it.

## Keep governance proportional to the job

You need a clear review decision in every design. The amount of documentation should follow the task's consequences and complexity. A draft for internal review needs a different action boundary from a customer-facing commitment.

[NIST's AI RMF Playbook](https://www.nist.gov/itl/ai-risk-management-framework/nist-ai-rmf-playbook) provides voluntary guidance that organizations can tailor to their use cases. It does not establish the three labels used here. Source checked 2026.10.26.

For the fictional update, identify who may approve wording and who may change the job promise. Put those permissions where the action occurs. A sentence in a prompt should not be the only barrier to an unauthorized send.

The [approval-matrix guide](/articles/ai-agent-approval-matrix) covers the detailed permission design. Use the comparison here to decide which responsibilities need to become part of the recurring function.

## Look at costs without assuming a winner

Compare each proposed design using the same job volume and acceptance checks. Include subscriptions, usage charges, setup, maintenance, and the human review required. Keep unknown costs visible until you have evidence.

Avoid assuming that a function is cheaper because it runs automatically. Also avoid assuming that employee subscriptions describe the complete cost of the workflow. Measure the actual path you propose to use.

For a repeatable function, assign a monthly AI limit and an alert owner. Require each run to show its cost. Record which account pays for each dependency and what happens when a limit is reached.

Keep the business record and instructions accessible if the team changes its model. Test a replacement against the same examples before using it. A different model is a proposed operating change, not an automatic equivalent.

## Choose the next test by the failure you can see

If employees need help expressing a response, test an approved brief within the existing process. If the same facts are collected twice, examine the process first. If a recurring job has clear sources and review rules, consider a function trial.

Run the trial on historical or fictional material before any live action. Include a complete request, a request with missing status, and a request that asks for an unauthorized promise. Write the expected outcome for each.

Judge whether the draft is usable, the missing information is visible, and the approval boundary holds. Save the evidence. The [pre-production testing guide](/articles/test-an-ai-agent-before-production) explains how to turn those checks into acceptance conditions.

## Keep the description tied to the work

Write one sentence about your chosen design without using any of the three labels. For example: the system prepares customer updates from current job records, and the account owner approves each message.

If that sentence remains vague, the design needs more work. Name the source, output, reviewer, and stop. Then decide whether the proposed change is small enough to test and maintain with your current team.

Scale With Search starts with the business study and task sort, then builds a defined function and trains its users. Read the [AI systems scope](/ai-systems), then [send the recurring job you want to change](/work#send-your-brief).
