# Give AI a persistent context layer so each session starts from your business.

Before choosing a file-layer setup, use the [company-context platform evaluation](/articles/best-platform-company-context-across-ai-tools) to compare record ownership, permissions, corrections, and export.

You gave the AI everything it needed: your industry, your audience, your goals, and the details of the project. Twenty minutes of careful setup. The output was decent. Then you closed the tab.

The next day, all of it is gone. You explain again what a "qualified lead" means in your business.

The AI did what it was designed to do. The design does not serve your work.

## The context problem is architectural

Most AI chat tools work the same way. You send a message, the model processes it, and you get a response. The conversation lives inside a temporary container. When the session ends, the container closes.

The technical term is stateless. Each request, and by default each conversation, stands on its own. Yesterday's context has no effect on today's output unless something reloads it. Anthropic's Claude Code page [How Claude remembers your project](https://code.claude.com/docs/en/memory) states it plainly: each session begins with a fresh context window.

Some products now store a layer of memory on their servers. ChatGPT can save memories and reference past chats. Claude has its own memory features. Those layers are real, but the product decides what to keep, and you do not control the structure. This is why many "AI assistants" do not behave like assistants. A human assistant remembers a preference after you state it once. The tool makes you state it again and again.

## What context loss costs

The visible cost is time. You retype the same facts, rebuild prompts, and explain your business model to the same tool for the hundredth time.

The hidden cost is output quality. When the model does not know your business, your audience, or your voice, it falls back to the average. That average is the statistical middle: text that suits the broadest possible reader.

You need output that sounds like you, fits your situation, and respects your constraints. Every time the context resets, you start from the generic again.

## What product memory cannot hold

Memory features capture fragments: your name, your industry, a preference or two. They help, but they do not hold the structure of a business.

They cannot reliably hold:

- your full client roster with project details;
- your pricing structure and the rules for which offer to quote when;
- your content frameworks and how to apply them;
- your brand voice, with real examples;
- your past decisions and the reasons behind them;
- your team structure and who handles what.

The difference between "the AI knows my name" and "the AI knows my business" is large. Product memory gives you the first. Business work needs the second. The article on the [types of memory in AI systems](/articles/types-of-memory-ai-systems-business) maps each layer to what a business must own.

## The layer you need

The fix is a change of architecture. Instead of fragments stored in a vendor's cloud, the AI reads files that you keep.

The model has four parts:

- Your knowledge base is a set of files on storage you control: documents, notes, and records in folders.
- The AI tool points at those folders and reads what the task needs, without you pasting or uploading.
- A context file tells the AI who you are: identity, business, preferences, and voice. It loads every session.
- Changes take effect at once. When you edit a document, the next session reads the new version. You do not sync or rebuild prompts.

Claude Code works this way. Your knowledge lives in an Obsidian vault or any folder structure, and Claude reads it. Conversations become continuations instead of cold starts. ## Write the context file

The core of the layer is one Markdown file. In Claude Code, it is named `CLAUDE.md` and sits at the root of the project folder. Claude Code reads it at launch.

It holds:

- who you are, with role and responsibilities;
- the areas you work in, with rules for each;
- key clients, projects, and active work;
- your frameworks and how to apply them;
- your voice and writing style;
- your preferences for output format.

Keep it short. Anthropic recommends a `CLAUDE.md` file of under 200 lines, because longer files consume more context and reduce adherence (checked 2026.09.25). Put detail in linked files and keep the root file as a map. The [CLAUDE.md template for business context](/articles/claude-md-template-business-context) gives a full example.

With the file in place, "write this in my voice" draws on your voice rules. "Reference the Wilson project" draws on real project notes. "Use our standard proposal format" draws on your actual format.

## Know what the layer does not do

The file layer has limits. Name them before you depend on it.

The file stays on your disk, but the AI tool sends the text it reads to the model provider to process each request. Retention and training terms for that text depend on your plan. Name each secret by its location, such as an environment variable, and never write the value into the file.

Claude Code treats `CLAUDE.md` as context, not as enforced configuration. The model usually follows it, but it can miss a rule. Review output that matters.

The layer does not update itself. It compounds only when you record decisions and corrections in it. Each session can add a decision note or a correction to the files. Each addition makes later sessions better. Without those updates, the files go stale, and stale context is worse than none.

## Set up the layer

The shift from chat-based AI to file-based AI has four steps:

1. Set up a knowledge base. Obsidian is a common choice: it is free for personal use, runs locally, and stores plain Markdown files.
2. Install Claude Code, Anthropic's coding agent. It runs in your terminal and in supported editors, and it reads your folders. Claude Code needs a paid Claude plan.
3. Write your `CLAUDE.md`, the context file that tells Claude who you are.
4. Move one recurring task from chat to the file-based setup.

Measure the result instead of trusting a promise. For one week before the change, note the minutes you spend on background at the start of each AI session. Do the same for the week after. Also note how much of each first draft you keep. The time saved matters, but the larger gain is output that no longer starts from the generic.

## Check that the layer loads

Run one test after setup. Start a fresh session. Ask, "Who are my three largest clients, and what is active for each?" Compare the answer with your files.

If the answer is right, the layer works. If it is wrong or vague, check three things. Confirm that the file is at the project root, the client section is clear, and the facts are current. Fix the file, not the chat, and test again.

Repeat the test after any large edit to the file, and after an update to the AI tool. A layer that loaded last month can stop loading after a folder move or a renamed file.

You no longer open with "let me give you some background," because the background loads before your first prompt.
