# Write SEO agency SOPs so any team member delivers the same quality.

Three people on your team run keyword research three different ways. One audit leads with crawl errors, another with content gaps. A new hire asks the founder the same questions every week. The founder cannot add a client, because every account still routes through them.

A standard operating procedure (SOP) is a written workflow that defines how your team does one task. It keeps quality the same no matter who does the work. Good SOPs turn knowledge that lives in people's heads into knowledge the agency owns: methods, decision rules, and quality standards.

Without SOPs, work runs on verbal instruction and personal interpretation. Quality varies by person, training is slow, and growth needs the founder in every decision. SOPs fix those problems by writing best practice into a repeatable system.

## Answer the four objections to SOPs

### "We do not have the time"

A full SOP library takes 80 to 150 hours of non-billable work. A founder at full client capacity sees a month of billable work lost to documents that earn nothing today.

The calculation misses the return: shorter training and fewer revision cycles. Track your own hours before and after the library exists. If a 100-hour investment saves 20 hours a month, it pays back in five months.

### "Every client is different"

This objection mixes up customization with system. SOPs do not remove client adaptation. They standardize the frame inside which adaptation happens.

Keyword research shows the difference. The method stays the same: find seed terms, analyze search volume, evaluate competition, map intent, and prioritize by opportunity. The seed terms and intent mapping change with each client's industry and business model. The process is fixed, and the inputs vary.

### "Documentation makes me replaceable"

Some founders built the agency on personal expertise and resist writing it down. That view ignores the growth limit: an agency that depends on one founder rarely grows past 5 to 10 clients.

Documentation moves the founder's time from execution to strategy, business development, and team development. Those activities build enterprise value.

### "It will go out of date"

SEO tactics change every quarter, so documents do age. That argues for living documents with version control and named maintainers, not for no documents.

Build update mechanics into every SOP. Assign an owner, schedule a quarterly review, and keep version history.

## Structure the library in three levels

### Level 1: strategy frameworks

Strategy frameworks state how your agency thinks. They change rarely, even when tactics change. Write four of them:

- **Audit method.** Which framework organizes the analysis, for example technical, then content, then authority? Which criteria set the order of recommendations?
- **Keyword research approach.** Do you weight search volume or conversion intent? How do you balance difficulty against opportunity? Which tools and data sources do you use?
- **Content strategy approach.** Do you build topical authority clusters or target single keywords? How do you choose between a guide, a comparison, and a tool? What counts as enough depth?
- **Link building approach.** Do you earn links through content or run outreach? How do you judge link quality against spam risk? Which relationship methods produce placements?

Keep each framework to 3 to 5 pages, open to the whole team.

### Level 2: process SOPs

Process SOPs are step-by-step workflows for repeated tasks. They are the operating core. Each one needs seven parts:

1. **Purpose.** What the process achieves and when to use it.
2. **Prerequisites.** The information and access you need first.
3. **Steps.** Numbered actions in order, with decision points.
4. **Tool instructions.** How to do each step in Screaming Frog, Ahrefs, Search Console, or another named tool.
5. **Quality checks.** How to confirm the work is correct before the next step.
6. **Output.** The deliverable the process produces.
7. **Time estimate.** How long the task takes an experienced person.

Typical process SOPs cover a Screaming Frog technical audit, an Ahrefs keyword gap analysis, and a content brief. Others cover Google Analytics 4 and Search Console setup, rank tracking setup, the monthly report, and blogger outreach.

### Level 3: client playbooks

A client playbook records how one client changes the standard process. Store it in the client's project folder, and point each section to the process SOP it modifies. A playbook holds five kinds of detail:

- industry keyword modifiers and search behavior;
- brand voice and style rules for content;
- approval workflow and stakeholder communication preferences;
- platform details, such as Shopify, WordPress, or a custom stack;
- report format and metric priorities.

The playbook stops the team from reinventing the approach each month and still allows real customization.

## Write the five priority SOPs first

### Client onboarding

The first 30 days set the client's long-term view of your agency. Write the whole sequence down.

In week 1, run the kickoff call from an agenda template and record it. Collect access with a checklist: analytics, Search Console, hosting, and the content management system. Set the client up in rank tracking and project management. Write down how the client wants to communicate.

In weeks 2 and 3, run the technical audit, the keyword research, and the competitive analysis with their standard workflows.

In week 4, present the strategy from a template, produce the first monthly report, and move into ongoing delivery.

Include email templates, meeting agendas, and deliverable formats, so every client gets the same onboarding.

### Technical SEO audit

Phase 1 collects data:

1. Load the agency's standard Screaming Frog configuration.
2. Run the crawl and export it to the standard spreadsheet template.
3. Pull 90 days of Google Search Console data.
4. Run PageSpeed Insights on 10 representative pages.
5. Review mobile usability for the site.

Phase 2 analyzes and ranks the issues:

1. Find critical issues: 4xx errors, broken internal links, and missing metadata.
2. Rate each issue high, medium, or low impact.
3. Cross-check with traffic data to rank high-traffic pages first.
4. Record findings in the standard audit template.

Phase 3 writes recommendations:

1. Write implementation steps for each issue.
2. Rate complexity as easy, moderate, or difficult, and estimate the time.
3. Arrange the fixes into a 30, 60, and 90-day roadmap.
4. Add the business reason for each recommendation.

Phase 4 produces the deliverable:

1. Fill the audit template.
2. Write an executive summary of the top 5 priorities.
3. Add charts that show how common each issue is.
4. Review the audit against agency standards before delivery.

### Keyword research

1. **Find seed keywords.** Export the client's ranking keywords from Search Console. Pull competitor keywords from Ahrefs Site Explorer. Interview the client about product terms. List the standard search modifiers for the industry.
2. **Expand the list.** Use Ahrefs Keywords Explorer for related terms. Read the "People Also Ask" boxes and related searches in Google. Review competitor content on shared topics. Pull question queries from AnswerThePublic.
3. **Collect metrics.** Record search volume, keyword difficulty, and cost-per-click estimates. Apply a minimum monthly volume. Note search features such as featured snippets, image packs, and shopping results. Record the client's current position.
4. **Classify intent.** Label each keyword informational, navigational, commercial, or transactional. Map it to awareness, consideration, or decision. Match it to a current or planned page.
5. **Prioritize.** Score opportunity from high volume, low difficulty, and strong intent fit. Weigh competition and content capacity. Split quick wins from long-term targets.
6. **Build the deliverable.** Use the standard spreadsheet. Recommend a content format per cluster. Estimate traffic potential and business value. Add a narrative that explains the priorities.

### Content brief

A content brief turns keyword research into writer instructions. The template has ten parts:

1. target keyword and secondary variations;
2. search intent and target reader;
3. content format: guide, comparison, tutorial, or FAQ;
4. suggested word count from competitor analysis;
5. heading structure: H1, H2s, and H3s;
6. topics to cover from the search results;
7. internal link targets on existing pages;
8. external sources for credibility;
9. meta title and meta description;
10. image and media suggestions.

### Monthly report

Reports run on a fixed cycle, so they suit an SOP well.

In week 1 of the new month, collect the data. Export last month's Google Analytics 4 traffic, and pull Search Console results. Update and export rank tracking. Collect conversion data, and screenshot notable competitor moves.

In the same week, analyze. Calculate month-over-month and year-over-year change. Find top and declining pages. Review ranking wins and losses. Calculate traffic value and conversion attribution. Draft the narrative.

Still in week 1, produce the report. Fill the template, build the charts, and write the summary and insights. List work done and next month's priorities, then run a quality review.

## Keep the documentation alive

### Use one searchable platform

Do not store SOPs as static PDFs in a Google Drive folder nobody opens. Use a shared platform with version control, search, and change tracking.

Pick one platform for the whole knowledge base. Split platforms fragment knowledge.

### Show, do not only tell

Text-only steps leave room for doubt. Add a screenshot of what the user should see at each step, and mark key elements with arrows and callouts. Show before and after states for changes. Record a screen video for complex multi-step work. Use one visual format across all SOPs. Time your next hire's training to see what the visuals save.

### Name an owner for every SOP

The owner keeps the SOP accurate. The owner updates it at the quarterly review and after a major tool interface change. The owner also updates it when the team reports a confusing step or a better method. Without an owner, documents go stale and people stop trusting them.

### Record versions

Track what changed and when, so nobody works from an old copy. Put a version line at the top, such as: "V2.1, January 2026: added an Ahrefs workflow for accounts without API access." Most platforms keep version history natively. Turn it on.

### Collect feedback

People who run the SOPs find the gaps. Open three channels for their input:

- **Inline comments.** Let team members flag unclear steps directly in the document.
- **Monthly process review.** Set time for the team to discuss what works and what needs change.
- **New-hire feedback.** New hires see assumed knowledge that veterans miss. Their questions show where the gaps are.

## Train new hires from the SOPs

Run a four-week curriculum:

1. **Week 1: read and review.** Assign 10 to 15 priority SOPs. Quiz comprehension with practical questions. Discuss unclear sections with a senior team member.
2. **Weeks 2 and 3: supervised work.** The new hire runs each core process under supervision. A senior reviews the work against the SOP quality checks. Record skill gaps for more training.
3. **Week 4: independent work with review.** The new hire works alone with the SOPs as reference. Every deliverable goes through quality review before the client sees it.

Test the skill directly. Give a sample site and data set: "Use the technical audit SOP to analyze this test site, and submit findings in the standard template." Invite improvement. Tell the team: "If you find a faster way to reach the same result at equal quality, write it down and propose an SOP change."

## Avoid five implementation mistakes

**Too much detail.** A 50-page SOP that covers every edge case goes unread. Document the common 80 percent case in full. Add a short "Other scenarios" section, and tell people to ask a senior team member about unusual cases.

**Too little detail.** "Figure it out" and "ask someone" are not documentation. Knowledge that lives only in people's heads leaves when they leave. Document every task that happens monthly or more often.

**Rules without context.** SOPs guide judgment; they do not replace it. Write decision rules with their exceptions. Example: "If keyword difficulty is above 60 and the client's Domain Rating is below 40, label the keyword a long-term target. If the keyword has strong commercial intent and matches the core product, consider it a priority anyway."

**Documents nobody uses.** Make SOP use a performance expectation: "Every deliverable follows the documented process. A deviation needs team lead approval and a written reason." Spot-check deliverables against the SOPs.

**SOPs treated as final.** Version 1.0 is roughly right. Use it for 30 days, collect feedback, and release version 1.1. Repeat every quarter.

## Plan the effort and the ownership

For an agency with 10 to 25 people, expect 100 to 150 hours to document the core processes. Add 2 to 4 hours a month for maintenance, and give about 5 percent of team time to documentation upkeep. Measure payback against the hours you logged before the library existed.

Senior practitioners who do the work well should write the drafts. Founders review them for strategy fit and approve them. That split captures real execution knowledge and keeps the standard.

When people do not follow an SOP, find out why before you enforce it. The SOP may be unclear, a better undocumented method may exist, or training may be short. Fix the root cause instead of forcing a broken process.

Document your own work before your first hire, so the new person can run your method. Do not delay the hire for perfect documents. Start with minimum viable SOPs and improve them as the team grows.
