# Build SEO client reports that show business value every month.

Your agency sends a 20-page PDF of charts each month. The client's marketing manager skims it. The CEO never opens it. At renewal, the CEO asks what the agency actually did, and nobody in the room can answer in revenue terms.

An SEO report tells the client four things: performance data, work completed, what the data means, and what to do next. A good report translates rankings, traffic, and backlinks into the terms executives use: revenue, leads, competitive position, and return on investment (ROI).

Poor reports drive churn. A data dump without interpretation, metrics without business context, or jargon without explanation makes clients doubt the investment. The report decides whether the client sees your agency as a strategic partner or a commodity vendor.

## Move your reports up the four value levels

Reports fall into four levels. Each level adds meaning to the one below.

**Level 1: activity reports.** "This month we published 4 blog posts, built 12 backlinks, and optimized 6 product pages." An activity report lists work but does not say whether the work mattered. The client wants to know if those 12 backlinks moved rankings, traffic, or leads. Activity reports make you look like a task executor.

**Level 2: metric reports.** "Organic traffic increased 15 percent, rankings improved for 23 keywords, and 8 keywords now rank on page 1." A metric report shows change but not context. A 15 percent rise from 100 to 115 sessions is trivial. The same rise from 10,000 to 11,500 sessions is significant. Without interpretation, the client cannot tell good from disappointing.

**Level 3: insight reports.** "Organic traffic rose 15 percent (1,500 extra sessions). Most of the gain came from one keyword cluster that moved from positions 8 to 12 up to positions 3 to 5. These keywords convert at 4 percent, which suggests 60 extra conversions this month." Multiply the conversions by the client's average order value to state revenue. An insight report answers the client's real question: "What does this data mean for my business?"

**Level 4: strategic reports.** A strategic report holds everything in level 3, plus four additions:

- how your competitive position changed against named competitors;
- opportunities for the next quarter;
- strategy changes based on what the data taught you;
- recommendations outside SEO, such as conversion work, product changes, or messaging, based on search data.

A strategic report makes your agency a business advisor. That relationship survives a temporary dip in performance.

## Include six core sections

### Executive summary

Executives do not read 20-page reports. Open with three to five sentences that carry the most important facts:

"Organic traffic grew 18 percent to 12,400 sessions this month. Attributed revenue rose 22 percent. We reached page 1 for 7 new commercial keywords. Three informational keywords dropped after the February core update. Next month we recover those rankings and expand content for one emerging keyword cluster."

The executive reads the summary and decides whether to read further.

### Traffic and visibility trends

Show four views of traffic:

- **Sessions over time.** Plot weekly or monthly organic sessions over 6 to 12 months. Annotate algorithm updates, site changes, and campaign launches so the client sees why lines moved.
- **Year-over-year comparison.** Compare with the same period last year to remove seasonality. "Down 8 percent from last month but up 34 percent from the same month last year" tells a different story than month-over-month alone.
- **Segments.** Split traffic into branded and non-branded, product pages and blog content, and top-of-funnel and bottom-of-funnel keywords. Segments show which traffic types grow or shrink. [Organic traffic segmentation](/articles/organic-traffic-segmentation) covers how to build them.
- **Visibility.** Track total ranking keywords, page 1 keywords, top-3 keywords, and average position for the target set. These show ranking direction apart from traffic noise.

### Conversions and revenue attribution

SEO exists to produce business outcomes. Connect organic performance to results in four ways:

- **Goal completions.** Count form submissions, calls, chats, email signups, and account registrations. "Organic search drove 87 goal completions this month, up from 72 (a 21 percent increase)."
- **E-commerce revenue.** Report revenue from organic sessions. Google Analytics 4 reports this by channel. State it as a share: "Organic traffic produced 19 percent of total online sales this month."
- **Lead value estimate.** For B2B and service clients, use the client's close rate and average deal size. Example: 34 organic leads times a 15 percent close rate gives about 5 closed deals. Multiply by the average deal value for the monthly estimate.
- **Cost per acquisition comparison.** Compare organic cost per acquisition with paid channels. In one example, organic cost per acquisition was about one third of paid search, which is 67 percent lower. That comparison makes SEO investment concrete.

### Ranking performance

Report three ranking views:

- **Target keywords.** Show the agreed priority keywords with current position, change from last month, and change from campaign start. Group them by category or intent.
- **Wins and losses.** Name keywords that reached page 1 or the top 3, and keywords that fell. Explain each cause: algorithm update, competitor action, or season.
- **Competitive position.** Compare with the top 3 to 5 competitors on shared keywords. "You now outrank Competitor A for 42 of 60 target keywords, up from 28 at campaign start."

### Completed work

List the work to show activity, but frame it as a means to outcomes:

- **Technical:** "Fixed 12 crawl errors across 340 pages, added schema markup to product category pages, and improved mobile page speed by 18 percent."
- **Content:** "Published 6 blog posts for two keyword clusters, optimized 8 high-traffic pages for conversion, and created 3 buyer's guides."
- **Links:** "Acquired 14 backlinks from domains with an average Domain Rating of 45."
- **Strategy:** "Ran a content gap analysis that found 23 keyword opportunities, built the Q2 editorial calendar, and audited hreflang tags."

### Insights and recommendations

Close with four kinds of forward-looking statement:

- **Trend:** "Search volume for this topic is rising as industry adoption grows. We recommend content coverage in Q2."
- **Opportunity:** "Competitor X launched a resource on this topic and now ranks for 47 related keywords we do not target. We recommend a competing content cluster."
- **Risk:** "Three top pages lost rankings this month, probably from an update that rewards a specific quality signal. We recommend a content refresh on those pages."
- **Cross-channel:** "Query volume shows strong interest in one product feature, but the site copy does not stress it. We recommend it for homepage copy and paid ad creative."

## Choose the delivery format

| Format | Strengths | Weaknesses | Use it for |

| Live dashboard | Always current, self-serve, low effort after setup, shared access | No narrative, needs a client who is comfortable with dashboards | Continuous monitoring |
| Video report | Personal, carries tone that text cannot | Needs recording, editing, and distribution | Top-value clients, complex results, trust repair, quarterly reviews |
| Email summary | Short and frequent | Not a full report | Contact between monthly reports |

Five rules apply to PDF reports:

- put the executive summary on page 1;
- use graphs and charts more than tables;
- keep it to 8 to 12 pages, because longer reports go unread;
- add a clickable table of contents;
- apply one consistent brand, the client's or yours.

Build dashboards in Looker Studio, Databox, Klipfolio, or a similar platform. Connect them to Google Analytics, Search Console, and SEO tool APIs. A dashboard does not replace strategy consultation. Email summaries run 150 to 250 words, weekly or every two weeks. They cover work done, immediate highlights, and next priorities.

## Set the reporting cadence

- **Weekly check-ins.** Use these for active engagements and new clients in their first 90 days. A short note prevents the silence that makes clients anxious: "This week we completed X. Next week we focus on Y. Do you have input on Z?"
- **Monthly performance report.** Review core metrics, work, insights, and recommendations. Deliver it in the first week of the month for the prior month.
- **Quarterly business review.** Present to client leadership (CMO, CEO, or VP of Marketing) who do not join monthly calls. Hold it by video call or in person.
- **Annual strategic review.** For enterprise clients, cover 12-month performance, budget efficiency, wins and losses, and next-year plans. This review is also where renewal and scope expansion come up.

Use this six-part agenda for a quarterly business review:

1. Progress since campaign start: traffic, rankings, conversions.
2. Business impact: attributed revenue, leads, cost comparisons.
3. Competitive analysis: keyword coverage and share gains against competitors.
4. Strategy changes: what you learned and what you will change.
5. Roadmap: priorities for the next 90 days.
6. Open discussion: questions, feedback, and alignment.

## Fit the report to each stakeholder

| Stakeholder | What they care about | What to emphasize | Format |
|---|---|---|---|

A CEO summary follows a fixed pattern: "Organic search drove [revenue] this quarter, [share] of the total. It trends toward [annual figure]. Key opportunity: one insight. Key risk: one threat."

A board slide follows another: "SEO returned [revenue] on [investment], an ROI of [percent]. Organic customers have [percent] higher lifetime value than paid customers. ## Handle a bad month before the client finds it

When traffic, rankings, or conversions fall, tell the client before the report does. Early notice shows that you monitor and manage problems.

"Before this month's report arrives: traffic fell 12 percent this week. The likely cause is the algorithm update Google confirmed yesterday. We are analyzing the impact and will send a recovery plan by Friday."

Then explain the cause. Clients accept bad news when they understand it. Four causes are common:

- **Algorithm update.** "Google's March core update hit health and wellness sites broadly. Industry tracking tools showed ranking losses for 60 percent of sites in your vertical."
- **Seasonality.** "Home improvement queries fall 20 to 30 percent every January and February. We expect recovery in March."
- **Competitor action.** "Competitor X published 40 guides on our shared keywords in December. They outrank us for now, but their content is thinner, and we expect recovery as Google measures engagement."
- **Technical fault.** "The January migration introduced canonical errors on 200 pages. We fixed them and requested re-indexing. We expect full recovery within 4 weeks."

Close with a dated recovery plan:

1. Audit the affected pages for quality gaps by March 3.
2. Strengthen internal links to those pages by March 10.
3. Refresh the content with more depth and current statistics by March 17.
4. Expect recovery in 60 to 90 days as search engines reassess the pages.

Dates show the client that someone owns the problem.

## Automate data collection, not interpretation

Connect report tools to data sources by API so nobody copies numbers by hand:

- Google Analytics 4 API for traffic and conversions;
- Google Search Console API for queries, clicks, and positions;
- Ahrefs API or Semrush API for backlinks and competitor data;
- the client's CRM or e-commerce platform API for leads and revenue.

Supermetrics, Windsor.ai, and Porter pull multi-source data into Google Sheets or Looker Studio automatically.

Build standard templates that fill with the current month's data. Spend human time on narrative and recommendations, not chart production. Block fixed time each month to produce all reports together, instead of one at a time through the month.

## Set report length, metric count, and slow-month content

Keep a monthly report to 8 to 12 pages. Put extra detail in appendices behind the executive summary. Report 5 to 8 core metrics tied to the client's goals. Thirty metrics bury the signal. Track everything internally, and report selectively.

In a month with no visible progress, report leading indicators: technical fixes, content published, and links acquired. They produce lagging results in traffic, rankings, and conversions later. This month's infrastructure work enables next quarter's visible results.

If the client does not read reports, switch to video, or book a 15-minute monthly call on the highlights. Low engagement can also mean the report misses the client's priorities, so ask which information they need.

SEO is often one of many channels. Use multi-touch attribution to show its share of conversions when it is not the last touch. Compare organic efficiency with paid channels on acquisition cost, conversion rate, and lifetime value. Show the incremental effect: what happens if SEO stops.
