# Hire and train SEO staff who deliver consistent client results.

An SEO hire at an agency takes three jobs. You find candidates with proven SEO skill and check their skills against the role. You then develop them until they deliver consistent client results. Many agencies hire on résumés and interviews, then find the skill gaps in client delivery. That mistake costs service quality and client trust.

SEO combines technical depth, analysis, strategic judgment, and communication. Candidates who are strong in one area are often weak in another. A strong technical candidate may struggle with clients. A strong strategist may lack hands-on execution. Assess the whole skill profile and match it to the role.

## Map the skills an SEO hire needs

Use a skill matrix to define each role and to score each candidate.

A junior specialist fits execution under senior direction. A specialist can run full accounts with strategic oversight.

## Write a specific job description

A vague job description attracts the wrong candidates. State the role, required skills, tools, and working conditions.

**Weak:** "Seeking experienced SEO professional to join our growing agency."

**Strong:** "Seeking an SEO specialist with 2 to 4 years of experience. You run technical audits in Screaming Frog, build content strategies from keyword research, and manage client communication. You work well in Ahrefs or Semrush, Google Analytics 4, and Search Console. Remote, with core hours 9 a.m. to 3 p.m. Eastern."

The specific version filters out underqualified applicants and attracts candidates who meet the real requirements.

## Test skills, not résumés

A résumé shows past jobs. It does not prove current skill. SEO changes fast, and skills from three years ago may be out of date. A candidate who names First Input Delay (FID) as a Core Web Vital missed the March 2024 switch to Interaction to Next Paint (INP). Give each candidate a sample website and a deliverable scaled to the level:

- **Junior:** a 10-page keyword research document with intent mapping.
- **Specialist:** a technical audit that names the top 10 issues and explains their priority.
- **Senior:** a full SEO strategy deck for a described business.

Score how the candidate applies frameworks, ranks problems, gets technical details right, and explains findings. The work sample shows how a candidate thinks better than hypothetical interview questions.

Add a tool check. Ask the candidate to share a screen and do a real task: "Use Ahrefs to find the top 10 keywords that send traffic to [competitor site], and tell me what content strategy that data suggests." How the candidate moves through the tool and reads the data shows real skill, not résumé claims.

If you are not an SEO expert yourself, have a senior practitioner from your network review the work samples. Or hire a senior SEO first and let that person assess and train later hires. Do not hire juniors before you have senior expertise to guide them.

## Run a four-round interview

1. **Skills validation, 45 to 60 minutes.** A technical interview on fundamentals, problem solving, tools, and past projects. Probe one topic in depth instead of many at the surface.
2. **Communication and team fit, 30 to 45 minutes.** A team member assesses communication style, collaboration, client-facing skill, and fit with how the agency works. Skills can be taught faster than work habits.
3. **Work sample review, 30 minutes.** Discuss the candidate's test in detail. Ask them to defend their priorities, explain their method, and name what information would improve the recommendations.
4. **Founder or leadership interview, 30 minutes.** A final check of strategic thinking, long-term fit, and pay expectations. Reserve it for candidates who passed the first three rounds.

## Ask reference questions that reveal work habits

"How was their performance?" gets a polite, generic answer. Ask questions that show how the person worked:

- "Describe a time a client or stakeholder challenged this person's SEO recommendation. How did they handle it?"
- "What was their usual turnaround time, and how often did work need revision?"
- "Which SEO area were they strongest in, and where did they need the most support?"
- "Would you hire them again for the same role? Why or why not?"

## Onboard over 90 days

**Week 1: agency immersion.**

- Days 1 and 2: mission, values, client list, services, team structure, and communication norms. Set up tools, email, project management, and the documentation library.
- Days 3 and 4: methodology. Go deep on the [agency SOPs](/articles/agency-seo-sops): how audits run, the keyword research framework, content brief templates, and report structure. New hires read all the documentation before they touch client work.
- Day 5: tools. Hands-on training in Screaming Frog, Ahrefs or Semrush, Google Analytics 4, Search Console, project management, and dashboards, with practice exercises.

**Weeks 2 and 3: shadow and supervised work.** The new hire shadows a senior on audits, client calls, strategy sessions, and deliverables. Then they do non-critical client tasks under supervision, such as keyword research for planned content, one audit section, or a backlink analysis. The senior reviews the output, gives detailed feedback, and shows how to improve it.

**Week 4: partial ownership.** The new hire owns specific tasks with senior review before delivery: monthly reports, rank tracking setup, and content briefs. They join client calls and practice plain explanations of technical ideas.

**Months 2 and 3: account ownership with oversight.** The new hire becomes the main contact for one or two smaller clients and handles all deliverables with senior review. A weekly one-to-one coaching session addresses gaps before they show up in client work.

**Month 4 onward: independent work.** Replace mandatory review with spot checks. Increase the client load as the person proves competence, and watch quality and capacity to prevent overload.

A new hire who gets one week of orientation and then a full client load struggles for months. Structured onboarding with a gradual handover produces staff who reach full productivity sooner.

## Keep the team's skills current

SEO practice changes every quarter. An agency that stops training builds skill debt: the team's knowledge ages while the field moves on.

- **Monthly training sessions.** One-hour internal workshops on recent algorithm updates, new tool features, new tactics, or one SEO domain in depth. Rotate the presenter.
- **Certifications.** Budget for Google Analytics, HubSpot Academy, Semrush Academy, or Ahrefs Academy courses. They confirm current skills and bring in outside views.
- **Conferences.** Send team members to industry events such as BrightonSEO, or to regional events, for skills, contacts, and energy.
- **Internal wiki.** Keep methodology, case studies, playbooks, and lessons in Notion, Confluence, or Slite. Every team member contributes. Knowledge sharing is part of the job.
- **Post-mortems.** Hold one after a major win, a lost client, an algorithm recovery, or a finished project. Ask three questions: what worked, what did not, and what would the team change? Record the answers.
- **Lunch-and-learns.** Informal sessions where team members present tools, experiments, or research they are working on.

## Manage performance

Set individual goals that balance growth with business contribution:

- **Skill:** "Learn JavaScript SEO fundamentals and complete one client implementation by Q3."
- **Client outcome:** "Grow average organic traffic 25 percent year over year across assigned accounts."
- **Efficiency:** "Cut audit time from 12 hours to 8 with template improvements and automation."
- **Thought leadership:** "Publish two industry articles or speak at one conference by year-end."

Review on three rhythms:

- **Weekly:** a check-in of 15 to 30 minutes on current work and blockers.
- **Monthly:** a review of goals, feedback, and growth.
- **Annually:** a review of performance, pay, promotion, and career path.

Publish a career ladder. For each level, define the skills required, the scope of accounts, the level of autonomy, and the pay band. People who can see how to advance are less likely to leave for an agency with a clearer path.

## Avoid five hiring mistakes

1. **Hiring for availability over fit.** Under capacity pressure, agencies take the first acceptable candidate. Mismatched skills, friction, and turnover follow. A team at 90 percent capacity with the right people beats a team at 110 percent with the wrong ones.
2. **Overweighting tool experience.** A candidate who knows Semrush can learn Ahrefs in weeks. Strategic thinking and communication take far longer to build. Hire for the foundations.
3. **Ignoring team fit.** A brilliant specialist who communicates poorly, misses deadlines, or creates friction damages the team beyond their own output. Assess collaboration, accountability, and communication as carefully as technical skill.
4. **Thin onboarding.** See the 90-day plan above.
5. **No growth path.** Strong performers who see no next step leave. Show during hiring how the role leads to the next one, from specialist to team lead to director. Repeat it in reviews.

## Plan the timing and the team shape

Allow 4 to 6 weeks from job post to first day for a mid-level role. Allow 8 to 12 weeks for a senior role. A rushed hire made to fill a capacity gap is usually a poor hire. Build a candidate pipeline before you need it.

Agencies under 10 clients do well with generalists who handle technical, content, and link work. Beyond 20 clients, specialists in technical SEO, content strategy, and link building deliver higher quality and efficiency. The switch usually happens between 15 and 20 clients.

Pay rises with each level. Rates vary by location and experience, so check a current salary survey for your market. Remote work widens the competition for talent, so expect to pay the market rate wherever the agency sits.

Make your first hire when client delivery takes more than 40 hours a week and you turn away qualified leads. The hire should add at least 20 hours a week of delivery capacity within 90 days.
