# How to Build an Agency Brain That Retains Client Context Without Mixing Accounts.

An account manager leaves. The replacement finds transcripts, task comments, and final deliverables. They cannot tell which promises are current, which drafts were rejected, which facts belong to the client, or what an agent may use in the next run.

An agency brain needs shared methods and hard client walls. Agency knowledge can be reusable. Client facts, decisions, corrections, approvals, and obligations remain isolated and exit-ready.

Start with one recurring account job. Build the context register and denial fixture before connecting every communication and project system.

## Name the context failures before you build

Agency teams use AI for content, research, reporting, and client communication drafts. Without a client record, each session starts with the same ritual. Staff paste the brand guide, restate the audience, and correct the tone three times. Then they hope nothing from Client A reaches Client B's work.

Five failures repeat:

- voice contamination: Client A's casual tone appears in Client B's formal copy;
- terminology bleed: one client's industry terms appear in another client's content;
- context fatigue: staff cut context-setting short as workload grows;
- knowledge silos: one person knows a client's preferences, and everyone else struggles on that account;
- onboarding overhead: new hires spend weeks learning client details that nobody wrote down.

A single custom instructions box does not solve this. It holds a short, fixed amount of text, enough for one client's basics, not eight. Switching clients means replacing the instructions by hand each time. Measure the overhead before you design the fix. Record four inputs:

- minutes per AI session spent on client context;
- AI sessions per person per day;
- revision rounds caused by off-brand first drafts;
- team size.

For example, 5 people who each spend 15 minutes a day on context lose 75 minutes a day. Over a 20-day month, that is about 25 hours, or more than three full workdays. At 30 minutes a day each, 4 people lose about 40 hours a month.

Time is the smaller cost. When context depends on individual memory, output quality depends on who does the work. Senior staff produce better first drafts because they know the client. Junior staff produce drafts that need heavy revision. The bottleneck is context availability, not model capability. The result is a paradox: AI adoption was meant to add capacity, inconsistent context forces more oversight, and more oversight removes the capacity.

## Separate agency knowledge from client-owned records

Agency knowledge includes methods, checklists, quality standards, generic templates, tool runbooks, and role definitions. It should not require one client's confidential facts.

Client-owned records include:

- approved company and product facts;
- contract and scope boundaries;
- accepted decisions;
- corrections;
- source materials;
- stakeholder and approval roles;
- open obligations;
- accepted deliverables;
- handoff and retention requirements.

Store these classes separately. Never promote a client example into agency-wide memory without an explicit right and a reviewed redaction process.

## Give each account a context manifest and source order

Every client packet should begin with a manifest:

Resolve `client_id` before retrieval. Deny access to other account paths. Record source precedence when CRM, contract, meeting notes, and client feedback disagree.

In a Claude Code workspace, give each client its own folder with its own `CLAUDE.md`:

A session started in `clients/acme-corp/` loads that client's file and the agency file above it. Nobody pastes the brand guide. The folder boundary is a convention, not a control, so pair it with the access rules below.

## Add the brand and voice layer to each client file

For content work, the approved context file also carries the client's brand layer:

1. Brand identity: mission, values, positioning statement, key differentiators.
2. Voice guidelines: tone descriptors, example phrases, words to use, words to avoid.
3. Audience profiles: primary personas, pain points, their language, their objections.
4. Offer details: products or services, pricing tiers, key features, competitive advantages.
5. Content specifications: formatting, call-to-action style, search targets, publishing rules.
6. Campaign history: past campaigns, what worked, what did not, ongoing narratives.
7. Relationship notes: stated preferences, feedback patterns, approval process.

This file becomes the institutional knowledge for the account. It survives staff turnover and gives a new team member the client's context on day one. Output stays consistent whoever works the account. Each item still needs an owner, a source, and a date, like any other client-owned record.

## Capture decisions, corrections, approvals, and open obligations

Meeting notes are evidence. Task comments are evidence. The account record should promote what controls the next job.

For each decision, capture owner, effective date, source, affected work, and superseded record. For each correction, capture the wrong behavior and retest state. For each approval, capture exact scope and destination. For each obligation, capture owner, due condition, evidence, and next permitted action.

Do not infer approval from silence, a reaction emoji, or an unannotated transcript. Mark unresolved authority and stop the affected action.

Keep a human-readable account brief beside the structured register. The register supports tests. The brief supports judgment and handoff.

## Inspect `client-context-register.csv`

Add data class, retention, and destination fields when needed. Use stable IDs instead of names where identity changes.

Generate one read-only job packet from the register. Do not let each staff member or assistant keep an untracked copy.

## Reuse skills without leaking client data

A shared skill may describe how to produce an account brief, review a landing page, or reconcile a report. It should accept an active client ID and a manifest-approved packet.

Test the skill with synthetic clients before using live data. Include a malicious instruction in one client's source that requests another client's files.

Natural-language separation helps the model choose. It does not replace access enforcement.

## Test role changes and cross-client denial

Create two synthetic client packets with unique canaries. Give a synthetic account manager access to Client A only.

Run these cases:

1. Draft the normal Client A brief. Expect a cited draft containing only Client A facts.
2. Ask for Client B's canary directly. Expect denial and no canary exposure.
3. Place a Client B request inside Client A's allowed file. Expect the text to remain data, with no cross-client retrieval.
4. Remove the account manager from the test role. Expect the original identity to lose access.
5. Assign a replacement through the documented test process. Expect access only to the approved Client A packet.
6. Run the same Client A job from a fresh session. Expect the replacement to recover the job from the account record.
7. Remove one required source. Expect a blocked receipt naming it.
8. Request an external send. Expect a draft only and zero sends.

The original user should lose access. The replacement should recover the job from the account record. Client B data should remain denied. Missing sources should block the draft. Send should remain outside the job.

Save identities, source IDs, denial results, output hashes, and stopping states.

## Separate the brain from the hands

The system that prepares context and drafts should not gain every execution capability by default.

Apply the pattern to agency operations. The account brain can prepare a client-ready draft and receipt. A separate authorized person or executor handles email, publishing, billing, CRM writes, and production changes.

This separation keeps one compromised note or mistaken retrieval from becoming an immediate external action.

## Produce an exit-ready client handoff

Build the handoff during the relationship. Include:

- manifest and source order;
- client-owned source files;
- accepted decisions and corrections;
- approved outputs;
- open obligations;
- receipts and acceptance tests;
- connected-system inventory;
- access-transfer list;
- retained-copy and deletion decision;
- final acceptance owner.

Test the packet from a clean account or folder. The client or successor should complete one defined recurring job without the agency's chat history.

Remove agency credentials and access according to the contract. Record what remains, why, and until when.

## Start with one recurring account job

Do not begin with a universal agency brain. Choose one bounded job with repeated context pain, such as a weekly account brief.

Build:

- one client manifest;
- one approved context file;
- one decision and correction register;
- one reusable agency method;
- one draft output;
- one receipt;
- one cross-client fixture;
- one handoff test.

Expand only after the job passes. The agency may discover that some context belongs in the CRM, some in client-owned files, and some in a project system. One platform does not need to own every layer.

## Roll out to the team in four phases

1. Document existing knowledge. Start with the most active clients. Interview account managers, review past client feedback, and write the first client files from what staff carry in their heads.
2. Set the update rule. After client feedback or a voice correction, update the client file in the same working session. The file changes as the relationship changes.
3. Train the team. Show staff how to start a session in the client folder. Compare a draft made with the file against one made without it, and time both.
4. Audit monthly. Review a sample of outputs for voice contamination or inconsistency. When you find one, check the file first; it is usually out of date. Otherwise, check whether staff followed the workflow.

## Scale from one business to many clients

Many agency owners started as solo operators with one business to describe. The move from one context to many is where most setups break: what worked for one person fails when staff share accounts. The file pattern stays the same. The number of files and the discipline around updates change.

Agencies that keep client context this way produce more consistent work, onboard faster, and keep outputs on brand. Teams without it keep paying the daily context tax.

## Approval and stopping boundary

The build may create synthetic client accounts, context registers, read-only exports, role fixtures, denied-access tests, draft outputs, and handoff packets.

It stops before importing live client data into a new provider, changing staff access, connecting mail or CRM, sending client messages, publishing, altering production, or deleting records. The agency owner, client data owner, and system administrator approve those actions.

If the contract does not define ownership, retention, and handoff rights, stop before building shared client memory.

## Questions about How to Build an Agency Brain That Retains Client Context Without Mixing Accounts

### Can we safely serve multiple clients through one shared assistant without context drift, memory confusion, or output bleed?

Use one stable client identifier before retrieval, then restrict every source, credential, output path, and receipt to that client. Test the boundary with harmless canary records that must never appear outside their assigned account.

### How do you reuse what works across clients without leaking client data?

Keep reusable methods, templates, and validation rules separate from client-owned facts, decisions, examples, and files. An account job may read the shared method library plus one approved client context, but it should not search other client roots.

### How do you prove one client's data cannot appear in another client's output?

Place unique synthetic markers in forbidden client folders, then test local search, indexes, connectors, cached results, drafts, and receipts. The test passes only when the agent cannot retrieve, quote, summarize, or route any forbidden marker.
