# How accounting firms build AI functions for client work

Bookkeeping and accounting firms can rebuild a defined part of client work around AI by separating preparation from the decisions a professional must review. Choose one recurring output, specify its sources, and test it inside one client's boundary. Keep the accepted rules and corrections in a record the client controls.

Start with a close-preparation brief rather than a promise to automate the books. In the proposed example below, the function organizes unresolved document requests and reviewer questions. It does not post entries, choose tax positions, make payments, or file returns. The examples are design suggestions, not accounting or tax instructions.

## Define what the client receives

Write the result before choosing a tool. A close-preparation brief could contain missing source documents, unresolved questions, assigned reviewers, and links back to the approved work records. Label every item with the relevant client and period.

Agree on the reader. An internal reviewer may need a technical question that should never appear unchanged in a client message. Decide whether the function prepares an internal brief, an external draft, or both as separately reviewed outputs.

Ask the client and the firm to provide an accepted example. Record what makes it acceptable: source links work, no unresolved item is presented as settled, and no deadline appears without an approved source. Include the conditions that make the result unusable.

The existing [bookkeeper context guide](/articles/ai-for-bookkeepers) covers client-specific charts and recurring rules. This article addresses delivering a working function around that information, with explicit review and ownership.

## Map the current close process

Follow one completed period through document collection, preparation, review, correction, and delivery. Use the firm's actual records. Ask which system is authoritative for each item and who can confirm its status.

Sort the steps into eliminate, automate, augment, or outsource. A duplicate internal status sheet may be a candidate to remove. A missing-field check can use a fixed rule. Organizing approved notes into a reviewer brief may suit AI. Keep technical judgment with the responsible professional.

Confirm dependencies before removing a step. A document request may support more than the brief you are building. Record those readers so the new function does not silently remove information another person needs.

Choose a first scope the firm can test without changing the books. For example, read a prepared list of open requests and produce an internal draft. Extending the function to collect records or contact clients requires another access and approval decision.

## Establish permitted sources before using records

List the fields and systems the function may read. Name the person who approves that use. Record the destination, account configuration, retention terms, and client authority that apply to the actual service selected.

Do not treat a generic AI policy as permission to upload every workpaper. Use sample material while the data-use decision is unresolved. Keep source access narrow enough to explain to the client and the reviewer.

The IRS states that professional tax preparers must create and implement security plans to protect client data. Its [Protect your clients; protect yourself guidance](https://www.irs.gov/tax-professionals/protect-your-clients-protect-yourself) points to Publication 4557 and written security-plan resources. That requirement concerns tax preparers; this article does not extend it to every bookkeeping business. Source checked October 26, 2026.

For a tax preparation practice, have the person responsible for the security plan review the proposed data flow. The IRS guidance does not itself approve a particular AI service or upload.

## Keep firm methods separate from client facts

Create a reusable method for the brief's structure and review sequence. Store client-specific facts, accepted exceptions, and corrections in that client's record. Do not use another client's completed brief as an unedited template.

A client identifier is useful for routing, but it does not replace access control. Check which records a connector or search tool can retrieve. Test that one client's run cannot read another client's source or write into another client's output folder.

Use [the client-separation guide](/articles/separate-client-context-before-agent-work) for those checks. Keep a receipt of the source paths used in each test. A correct-looking brief should not excuse a source boundary failure.

If the client changes firms, identify the records and operating instructions the client receives. State separately which general methods remain with the firm and what use of those materials the agreement permits.

## Make the reviewer part of the function

Assign a preparer, a professional reviewer, and a client contact where those roles differ. State who confirms a document is missing, who resolves its accounting treatment, and who approves any message requesting it.

Use 10/80/10 as the design shorthand: a person sets direction, the system prepares the middle, and a person checks the result. The proportions describe the method. They do not establish a measured reduction in professional work.

Require the draft to distinguish observed status from a proposed question. If a source says review pending, the output should not convert that into complete. If two sources conflict, keep the conflict visible for the reviewer.

The [accounting practice context guide](/articles/ai-for-accountants) explains a related split between maintained practice instructions and controlled source systems. Link to those systems where approved instead of copying sensitive material into every instruction file.

## Keep numbers and dates traceable

For this first function, use amounts only when the scope authorizes them and the source record supplies them. Preserve the source reference and reporting period. Use deterministic calculations for agreed totals rather than asking a model to invent or infer the arithmetic.

Do not allow an empty amount to become zero. Do not allow an absent date to become an estimated deadline. Route missing values to the reviewer with a clear question. Keep the client-facing explanation separate from the underlying unresolved item.

When the reviewer corrects a rule, record the change and its effective date. Add a sample that checks the corrected behavior. Avoid changing historical outputs just because the current instruction has changed.

Keep final accounting and tax decisions in the firm's approved review process. The function's role should stay visible in its name and output: preparation for review.

## Test a complete operating cycle

Build a small test set from approved or fabricated examples. Include an ordinary open request, a duplicate, a missing period, conflicting statuses, and an input from the wrong client. State the expected behavior before running each test.

The wrong-client case should fail before drafting begins. The conflicting-status case should request review. A repeated input should not create another outgoing message or duplicate request. Keep sending outside the preparation path until separately approved and tested.

Ask the intended reviewer to use the written guide. Have them locate the source, run the preparation step, correct an item, and find the receipt. Document the steps that required help and repeat them after updating the instructions.

Record open limitations with the accepted tests. The client should be able to tell which checks passed and which remain outside the function's scope.

## Define cost and the continuing service

Set a monthly AI spending limit and a named alert recipient for the function. Record input references, output location, model identifier, cost, and status for each run. Test the documented pause behavior before handoff.

Make model selection a configuration choice with an acceptance test. A replacement should still preserve source references, client separation, and review limits. Test it before it handles the approved records.

Distinguish the delivered function from continuing bookkeeping, accounting, and technical support. State who maintains source rules, who checks failed runs, and who approves new capabilities. Training should let the firm's team direct, check, and correct the work.

Scale With Search's [AI systems method](/ai-systems) begins with a study and task sort, then scopes one working function with an owned record. Bring the recurring output and the review boundary to [the written scope form](/work#send-your-brief).
